International expansion doesn’t fail because of bad intentions, but because there are always some untested assumptions. Let’s propose a couple of examples:
- “We’ll replicate what worked here”
- “Demand will follow”
- “We’ll adapt once we’re in the market”
- “It worked when we didn’t have a plan — now we have to make 30% more.” I must admit, this is still my favourite. Heard it once and will never forget it!
These aren’t strategies. They’re guesses — dressed up as plans, vision or, worse, business acumen.
What’s changed (and why it matters now)
The environment in which companies are scaling today is not the same one that existed even a few years ago:
- Supply chains are no longer stable — they are strategic risks
- Market access is shaped by politics as much as demand
- Logistics decisions can make or break the margin overnight
As we’ve seen throughout 2025, global disruption is no longer temporary — it’s structural. So the real question is not “Should you expand?” but:
“Where are you most likely to be wrong?” Because that’s where the real risk sits. Which means that the cost of being wrong is higher, the time to recover is longer, and the margin for error is much smaller.
